How to audit your own compliance operations in five days

I'm going to give you the framework we use internally at Aeyth to assess compliance operations — the same methodology that underpins our paid Discovery Audit. I'm doing this because I believe you should be able to evaluate your own operational health before you spend money on anyone, including us.

If you run this framework honestly and discover that your infrastructure is solid, you just saved yourself $4,999 and a phone call. If you run it and discover gaps, you'll know exactly what they are — and you'll be in a much stronger position to evaluate whether to fix them internally or bring in outside help.

Either way, you win.

Day 1: Map Your Data Flow

Get a whiteboard or a blank document. Starting from the moment a compliance event enters your system — however it enters — trace the path it follows to resolution.

Every handoff. Every queue. Every system it touches. Every person who reviews, approves, or processes it.

You're looking for three things:

First, how many systems does a single case touch? If the answer is more than three, you have a fragmentation problem. Each system transition is a potential data loss point, a potential delay point, and a guaranteed reconciliation headache.

Second, how many handoffs require a human to manually move data from one system to another? Each manual handoff is a future failure point — because manual handoffs depend on the person remembering, being available, and executing correctly. Automation handles all three by default.

Third, where does the data flow break? Specifically: at what point in the pipeline can you no longer tell, from your systems alone, where a case is or how long it's been there? That break point is your visibility horizon. Everything before it, you can manage. Everything after it, you're guessing.

Write down your visibility horizon. It's the single most diagnostic data point in this entire exercise.

Day 2: Measure Your Cycle Times

Pick your 5 highest-volume programs or case types. For each, answer three questions:

What is the average time from intake to closure? If you can answer this from a system (not from memory or estimation), you have basic instrumentation. If you can't, you have your first infrastructure gap identified.

What is the variance? Meaning: what's the fastest cycle time and the slowest? If the range is narrow (say, 2–4 days), your process is consistent. If the range is wide (say, 2–15 days), you have uncontrolled variance — which means there are bottlenecks or process failures in some cases that aren't occurring in others. The variance tells you where to investigate.

Can you break cycle time into stages? Can you tell me how long intake takes vs. review vs. determination vs. approval vs. closure? If yes, you can diagnose which stage is causing the delay. If no, you can only observe the total — which is like a doctor knowing your temperature is high but not being able to identify which organ is inflamed.

Stage-by-stage cycle time instrumentation is the single highest-value infrastructure investment in compliance operations. Everything else — dashboards, reporting, workforce planning, risk management — depends on it.

Day 3: Audit Your Reporting

List every recurring report your team produces. For each one, answer:

Who receives it? If you can't name a specific person, the report may not need to exist.

What decision does it support? If the answer is "it gives visibility" or "it's for the record," the report is not supporting a decision — it's supporting a habit. Reports that don't drive action are cost centers, not tools.

How long does it take to assemble? Add up the hours. Multiply by your team's loaded hourly rate. Multiply by 52 weeks. That's the annual cost of that report. Now ask: is the decision it supports worth that cost?

How stale is it on delivery? If a weekly report is delivered Monday morning and contains data through Friday, it's 2–3 days stale. If a monthly report contains data through the 25th and is delivered on the 5th of the next month, it's 10+ days stale. Staleness is not a quality issue — it's a structural one. Manual reports will always be stale because they require assembly time. Dashboards eliminate staleness by definition.

I've run this exercise with dozens of teams. The typical finding: 30–50% of recurring reports have no identified decision-maker, no measurable decision they support, and cost $15,000–$80,000 annually in assembly labor. They persist because nobody has asked the question.

Day 4: Assess Your Tool Utilization

Most compliance organizations own tools they're not fully using. Tableau, Jira, Confluence, Power BI, ServiceNow — the license is paid, the software is installed, and the team uses maybe 15% of its capability.

For each tool in your stack, ask:

Is it configured for compliance workflows, or is it running on default settings? Generic Jira boards with "To Do / In Progress / Done" columns are not compliance infrastructure. They're a whiteboard on a screen. Configured means: stages match your processing pipeline, transitions enforce your workflow logic, fields capture your required data, and automations handle your routing rules.

Who maintains it? If nobody is specifically responsible for maintaining the tool's configuration, it will degrade over time. Fields will become irrelevant. Automations will break. Workarounds will emerge. Within 6–12 months, the tool will be worse than the spreadsheet it replaced, because it has all the rigidity of structured software and none of the flexibility of a spreadsheet.

Is the team trained on it? Not "were they trained at launch" — are they trained on its current configuration? Tools that evolve without corresponding training produce a team that uses 10% of the features and builds workarounds for the other 90%.

Day 5: Score Yourself

Take the Aeyth Operations Infrastructure Maturity Model (available in our Maturity Brief at aeyth.com) and score your organization across seven dimensions: Data Visibility, Processing Pipeline, Reporting Infrastructure, Tool Configuration, Scalability Architecture, AI Governance, and Knowledge Continuity.

Each dimension is scored 1–5 based on observable characteristics — not aspirational goals. A 1 means "ad hoc / improvised." A 5 means "systematic / automated / documented."

Total your score.

7–14: You have fundamental infrastructure gaps. The good news is that the highest-impact interventions (dashboard deployment, pipeline instrumentation, report automation) are also the fastest to implement — typically 4–8 weeks for meaningful improvement.

15–21: You have a foundation but significant gaps remain. Focus on the lowest-scoring dimensions first. In our experience, Reporting Infrastructure and Tool Configuration are the most common gaps in this range.

22–28: You're functional with specific weaknesses. The most common gaps here are AI Governance (Dimension 6) and Knowledge Continuity (Dimension 7) — the dimensions most organizations address last.

29–35: Your infrastructure is mature. Focus on optimization and expansion rather than buildout.

One Caveat

Self-assessments are inherently optimistic. In our experience, externally validated scores average 4–7 points lower than self-assessments — primarily because internal teams struggle to score their own workarounds honestly. The spreadsheet that "works fine" is usually a 1 or 2 on the maturity scale, but the person who built it scores it a 3 or 4 because it does work, for them, right now.

If your self-assessment score is below 22, the gaps are real enough to warrant attention regardless of the optimism margin. If it's 22–28, an external validation would clarify whether you're genuinely functional or optimistically structured.

Either way, you now have a documented baseline — which is more than most organizations have ever produced about their own operational infrastructure.
